Building a Wellness Hospitality Brand on Land
How Land, Unique Builds, and Systems Created a Wellness Hospitality Brand
Pisgah Domes is a purpose-built wellness hospitality brand created on raw land in rural Western North Carolina. This case study breaks down the real-world strategy, development process, systems, and lessons behind building a defensible short-term rental business from the ground up.
This is not a surface-level success story. It’s a real operator breakdown of what it actually takes to develop land, build unique structures, and create a scalable hospitality experience.
Pisgah Domes is located in Balsam Grove, North Carolina — a strategic rural market with exceptional access to Pisgah National Forest, waterfalls, hiking, mountain biking, and outdoor recreation.
Key location advantages include:
- Direct access to Pisgah National Forest
- Proximity to waterfalls, trails, and outdoor recreation
- Mountain biking from the property
- Fiber optic internet availability
- Rural setting with strong experiential demand
The goal was to build a wellness-focused hospitality experience that could command premium rates, operate year-round, and stand out in a crowded short-term rental market.
TIMELINE & DEVELOPMENT PROCESS
The property was purchased in July 2023.
At the time of purchase, the project carried significant uncertainty. There were multiple unknowns related to access, septic, zoning, development costs, and overall feasibility. The decision to move forward required trusting both experience and mentorship, despite the risk.
Immediately after purchase, a full site plan was developed to:
- Design the road layout
- Identify potential dome locations
- Map infrastructure needs
- Evaluate development feasibility
A soil scientist was hired early to determine septic options. This step was critical to the financial model and development timeline.
An engineered septic design was chosen instead of a county-designed system in order to save time and reduce scheduling risk. This allowed development to move faster and reduced dependency on county timelines.
Key milestones:
- July 2023 — Property purchased
- Fall 2023 — Site planning, soil science, septic design, permits
- February 2024 — Road construction began
- May 2024 — Initial road completed
- June 2024 — Septic installed and deck construction began
- Late June 2024 — Dome erected
- Summer 2024 — Framing, electrical, plumbing rough-in
- Summer/Fall 2024 — Interior finish work and trim-out
- Fall 2024 — Hurricane Helene caused a 5-week delay
- Late October 2024 — Hummingbird Dome completed
- Late October 2024 — First guests hosted
Despite hurricane-related delays and reduced regional tourism, the property launched successfully and immediately began receiving strong guest feedback.
LAND-FIRST STRATEGY
The project was built using a land-first development strategy rather than focusing on house part of the land purchase. Our property did have a fully operational house on the land which made for much simpler conventional financing.
This approach created several advantages:
- Strategic vision to justify large purchase price because I saw on opportunity in the land the house was built on.
- More control over design and experience
- Ability to create something truly unique
- Long-term scarcity and optionality
- Reduced direct competition from copycat properties
While land development adds complexity, that complexity became part of the competitive moat.
WHY DOMES (UNIQUE BUILD STRATEGY)
Multiple build types were evaluated, including:
- Yurts
- A-Frames
- Tiny homes
- Container homes
- Glass homes
- Domes
After extensive research and conversations with owner-operators, domes were selected based on:
- Strong year-round usability
- Ability to handle rain, snow, and wind
- Visual differentiation for listings
- Strong cost-to-ROI profile
- Premium nightly rate potential
- Standout “cool factor” for marketing
The goal was to build something that could rent at a premium, operate year-round, and be difficult to copy.
PERFORMANCE & DEMAND SIGNALS
Market research showed comparable unique properties achieving:
- ADR range of approximately $300–$500 per night
- 60%+ occupancy in strong experiential markets
This performance potential was a major driver behind the dome strategy.
Operational advantages include:
- Fast and efficient cleaning turns
- Ability to offer one-night stays
- High booking velocity
- Some months with 20+ cleanings
One-night stays allow more guests to access premium pricing, increasing total booking volume and flexibility.
WELLNESS EXPERIENCE DESIGN
Wellness was designed as a core experience, not an add-on.
Key wellness features include:
- Private sauna with WiFi-enabled heater
- Cold plunge
- Hot tub
- Fire pit
- Forest immersion
- Stargazing and dark skies
The WiFi-enabled sauna heater provided operational insights into guest usage. Of the first 60 guests, over 50 used the sauna — confirming strong demand for wellness amenities.
Fire pits are a central part of the guest experience, especially on cold mountain nights.
A unique family element was added when John’s 9-year-old son started a small firewood business on-site, splitting and stacking firewood for guests. This added authenticity, story, and a personal touch to the property.
Stargazing is a major experience driver, supported by the area’s reputation and proximity to Pisgah Astronomical Research Institute (PARI).
SYSTEMS & OPERATIONS
Pisgah Domes was built with systems from day one.
Core systems include:
- Hostaway PMS for automation and management
- Automated guest messaging
- Smart lock integration for door codes
- Revenue management and dynamic pricing
- Multi-channel OTA management (Airbnb, VRBO, Booking.com, direct bookings)
- Video-based digital guidebooks
- Mobile-first guest experience
- High-performance WiFi infrastructure
These systems reduce owner workload, protect the asset, and support scalable operations.
Marketing & Brand Presence
From the beginning, Pisgah Domes was built as a brand, not just a short-term rental.
Marketing was treated as an operational system. The goal was to build long-term visibility, credibility, and direct demand that compounds over time.
In just over a year of operation, Pisgah Domes has built a strong digital presence, including Google My Business with 120+ five-star reviews, a growing direct brand presence through PisgahDomesNC.com, organic social media growth, over 4,000 Instagram followers, and consistent guest-generated content and social sharing.
This multi-channel visibility supports long-term brand awareness and reduces reliance on any single booking platform.
Google was treated as a primary trust and discovery channel.
This includes optimizing Google My Business for local visibility, actively collecting and responding to guest reviews, and using Google reviews as a core trust signal for new guests. Reviews improve visibility, increase booking confidence, and compound credibility over time.
Social media is used to build brand identity and emotional connection, not just to post listings.
Content focuses on wellness, forest immersion, guest experience, and behind-the-scenes development. This approach positions Pisgah Domes as an experience-driven hospitality brand, not just a place to stay.
As a small in-house team, Pisgah Domes creates most of its own content.
This includes property walkthroughs, short-form social content, website visuals, and guest experience documentation. Local partnerships and influencer collaborations are used selectively to extend reach and add third-party credibility while keeping content authentic.
Marketing is not just about filling nights. It is about building a defensible hospitality brand.
This approach strengthens trust with first-time guests, improves long-term visibility, supports repeat bookings, and increases the long-term value and transferability of the business.
Most short-term rentals compete on pricing and platform placement. Pisgah Domes competes on brand, trust, and experience.
That difference compounds over time.
PROJECT COST OVERVIEW
For transparency and education purposes, approximate first-unit development costs included:
- Road construction: ~$125,000
- Septic system: ~$15,000
- Power: ~$6,000
- Deck construction: ~$50,000
- Dome structure: ~$15,000
- Interior build (framing, electrical, plumbing, furnishings): ~$35,000
- Hot tub, sauna, cold plunge, and amenity deck: ~$12,000
These numbers are provided for high-level educational purposes only and will vary significantly by market, terrain, and scope.
FIRST-YEAR PERFORMANCE DIRECTION
In the first year of operation, the project generated approximately:
- ~$70,000 in gross revenue (first dome: The Hummingbird Dome)
The focus was on:
- Proving demand
- Refining systems
- Collecting guest feedback
- Optimizing the experience
This validated the land + unique build + wellness strategy.
WHAT MAKES PISGAH DOMES HARD TO COPY
Pisgah Domes is difficult to replicate due to:
- Exceptional location and access
- Land development complexity
- Unique build strategy
- Wellness-first positioning
- Local market knowledge
- Systems-driven operations
- Brand and guest experience design
Most properties can be copied visually.
Very few can copy the strategy behind the business.
WHAT WOULD BE DONE DIFFERENTLY
With hindsight, the biggest strategic change would be:
- Acquiring a larger property upfront to allow for faster and larger-scale expansion
The first unit validated the concept and confirmed demand. Future builds benefit from this proof.
